The most expensive mistake in residential solar is not choosing the wrong panel. It is mounting a twenty-five-year array on a roof with eight years left in it.

When that roof eventually fails, the array has to come off, be stored, and go back on. That is a real project with real cost, and it is entirely avoidable — but only at one moment, which is before the panels go up the first time. Once the array is installed, the decision is made.

Why does roof life matter more than anything else on the quote?

Because of the mismatch in lifespans. A modern solar array is designed to produce for decades, and the mounting hardware is designed to stay put for the same period. Roof coverings do not all last that long, and an asphalt shingle roof installed a decade or two ago is frequently in the second half of its life without looking it.

The consequence is arithmetic rather than opinion. If the covering fails during the array's life, you pay to remove the array, replace the covering, and reinstall the array. Doing the roof first means you pay for a roof you were going to need anyway, on a bare surface, with no removal or reinstallation attached.

This is the calculation that ought to be run before anything about panel brands or inverter types is discussed, and it is the one most often skipped — because it makes the project bigger and the quote larger, and neither of those helps close a sale.

How do you tell how much life your roof has left?

Age is the first filter and it is not sufficient on its own. Two roofs of the same age in the same town can be in very different condition depending on ventilation, sun exposure, and how well the original work was done.

Signs that argue for replacing before solar:

  • Granule loss. Shingle granules accumulating in gutters mean the covering is shedding its protective layer.
  • Curling, cupping, or lifting edges. These indicate the shingle has lost flexibility, and flexibility is what lets it seal.
  • Any active leak, however small. A leak is not a localised problem to be patched under an array that is about to be installed on top of it.
  • Sagging between rafters. This is a decking or structural question and it must be resolved before any load is added.
  • Multiple existing layers. A roof already carrying more than one layer of covering is both harder to work on and closer to the end of its practical life.
  • Poor attic ventilation. Trapped heat shortens covering life from underneath, and it is invisible from the ground.

The honest way to answer the question is to have someone get on the roof and into the attic before the array is designed. An inspection from a photograph, or from the driveway, is not an assessment.

What does a solar array actually do to a roof?

Less than people fear, when the work is done properly, and more than people realise when it is not.

The mounting system penetrates the covering to reach structure. Each penetration must be flashed — a metal or composite plate integrated into the shingle courses so that water is directed over it rather than allowed to sit against the fastener. Done correctly, a flashed penetration is as weatherproof as the surrounding covering. Done as a bead of sealant around a lag bolt, it is a leak with a delay fuse, because sealant fails long before the roof does.

The upside is genuine: the area under the panels is shaded from direct ultraviolet exposure and sheltered from hail and driving rain. Covering beneath an array frequently ages more slowly than the exposed sections around it. That is a real benefit, but it is not a reason to install over a roof that was already failing. Shade does not restore a shingle that has lost its granules.

What is involved in removing and reinstalling an array?

It is routine work, which is worth saying plainly, because homeowners sometimes fear the array is effectively permanent. It is not.

The sequence is: disconnect and make safe electrically, label and remove the modules, remove the racking, remove and seal the mounts, complete the roofing work, then install new mounts with new flashing, reinstall racking, reinstall modules, reconnect, and recommission. Panels are stored on site, protected, in the interval.

Two practical notes. First, mounts and flashing should be new on reinstallation, not reused — the flashing was integrated into a covering that no longer exists. Second, the new array layout does not have to match the old one, which occasionally makes the reinstallation a chance to improve a compromised original design.

If the system is leased or under a power purchase agreement, the equipment belongs to someone else. Removal requires their written approval and often their chosen contractor, which adds time to a project that is usually already on a roofer's schedule. That coordination is worth starting early rather than the week the roofers arrive.

How should the two jobs be sequenced?

Roof first, then solar, with as little gap as scheduling allows. Doing them in one coordinated window has practical advantages:

  • One set of permits and inspections to coordinate rather than two, separated by years.
  • The array is designed for the roof it will actually sit on, including any change in covering type or plane layout.
  • Flashing is integrated into a new covering by people who know exactly what was installed underneath.
  • One period of disruption at your house instead of two.

Where the roof has more life left but is not new, there is a middle path worth considering: replace the planes that will carry the array, leave the rest for later. It is not always cheaper per square, but it puts the new covering exactly where it is hardest to reach afterwards.

What should you ask before you sign anything?

  • "Did anyone go onto the roof and into the attic?" If the assessment was done from aerial imagery, it was not an assessment of condition.
  • "What is the remaining life of this covering, in your judgement, and what is that based on?" A specific answer with reasoning is worth far more than a number.
  • "How are penetrations flashed?" You want a description of flashing integrated into the courses, not a description of sealant.
  • "What is the workmanship warranty on the roof penetrations specifically?" Panel warranties and roof-work warranties are different things from different parties.
  • "If the roof needs replacing in ten years, what does removal and reinstallation cost?" Ask now, while the answer is hypothetical and the person answering wants your business.

A contractor who tells you the roof should be done first is not upselling you. They are telling you the thing that costs them the sale if you are not ready to hear it. That is generally a good sign about everything else they will tell you.
